For most of the modern software era, the definition of a good engineer was surprisingly stable. We evaluated people by how effectively they translated requirements into working code. Productivity was inferred from visible execution: pull requests, tickets closed, code reviews, on-call heroics. Even when we knew these metrics were imperfect, they correlated well enough with real impact to be useful.
That correlation is now breaking.
As AI agents take over large portions of implementation—writing code, refactoring systems, generating tests, and even debugging—execution is no longer scarce. The ability to produce code quickly stops being a reliable signal of value. Two engineers, given access to the same agents, can produce similar volumes of output while creating radically different outcomes.
This raises an uncomfortable but necessary question:

The answer has implications far beyond tooling. It forces a rethinking of how teams hire, how managers evaluate performance, and how engineers should invest in their own careers.
Why traditional productivity metrics fail
The first instinct in any technological shift is to adapt existing metrics. That instinct fails here.
Metrics derived from execution—lines of code, number of tasks completed, cycle time, even code review participation—measure activity, not judgment. In an agent-assisted environment, activity becomes cheap and abundant. A single engineer can dispatch dozens of well-scoped tasks to agents in parallel, while another can do the same and quietly accumulate long-term risk.
Worse, these metrics become actively misleading. They reward engineers who:
- Generate large volumes of agent output without owning consequences
- Fragment work into superficially productive tasks
- Optimize for visible motion rather than system integrity
Meanwhile, they penalize engineers who:
- Spend time clarifying constraints before acting
- Push back on ambiguous requirements
- Slow execution to encode invariants and guardrails
When execution is automated, measuring execution no longer measures value.
The real shift: from execution to judgment
The defining change of the agent era is not speed—it is where human effort matters.
AI agents are excellent at following instructions. They are less reliable at deciding which instructions should exist, which tradeoffs are acceptable, and which constraints must never be violated. Those decisions remain deeply human, and they compound over time.
As a result, engineering value moves upstream and downstream:
- Upstream, into problem framing, requirement shaping, and design clarity
- Downstream, into ownership, maintenance, and long-term system health
The work in the middle—typing code—shrinks in relative importance.
A good engineer in this world is not defined by how much they personally implement, but by how effectively they:
- Reduce ambiguity before agents act
- Encode correct intent into systems
- Own outcomes after the initial delivery
This is not a romantic reframing. It is a structural one.
Hiring breaks first
Hiring processes are usually optimized around what organizations believe they need most urgently. For the last two decades, that was execution capacity. As agents absorb that capacity, hiring signals lag behind reality.
Coding tests, take-home projects, and algorithmic exercises persist because they are familiar and seemingly objective. But they increasingly measure tool fluency and time availability rather than decision quality.
In the agent era, the strongest hiring signals shift toward:
Problem framing ability
Given an underspecified problem, can the candidate identify what must be clarified before implementation begins? Do they ask about ownership, failure modes, reversibility, and success criteria—or do they jump directly to solutions?
The quality of questions becomes more important than the speed of answers.
Tradeoff articulation
Strong engineers can explain not just what they chose, but why—and what they intentionally gave up. They understand second-order effects and can name invariants explicitly.
Weak candidates hide behind “best practices” or tools. Strong ones reason from context.
Outcome ownership
The most predictive signal is whether a candidate takes responsibility for what happens after launch. Engineers who talk candidly about features that caused problems—and how those experiences changed their behavior—demonstrate maturity that agents cannot replace.
In short, hiring must move from evaluating execution skill to evaluating judgment under ambiguity.
Performance evaluation in an agent-assisted team
The same shift applies once people are hired.
In traditional teams, productivity could be approximated by throughput. In agent-assisted teams, throughput saturates quickly. Everyone appears productive. Differentiation re-emerges only when systems are stressed over time.
High-performing engineers distinguish themselves by:
- The stability of the systems they own
- The clarity of intent encoded in designs and specifications
- The reduction of future decision cost for others
- The absence of recurring failures in the same areas
These signals are harder to quantify, but easier to recognize if managers know what to look for.
Crucially, evaluation becomes more human, not less. Managers must review thinking artifacts—design notes, constraints, assumptions—not just outputs. They must ask “why was this the right thing to do?” more often than “is this done?”
Career advancement: what compounds now
For individual engineers, this shift can feel destabilizing. Many careers were built on being the fastest or most reliable executor in the room. That advantage erodes when execution is automated.
But a new advantage compounds faster.
Engineers who invest in:
- System thinking
- Taste and judgment
- Clear communication of intent
- Long-term ownership
find their leverage increasing, not decreasing.
Junior engineers are not obsolete—but the path forward changes. The fastest way to grow is no longer memorizing frameworks or chasing tool trends. It is learning how to reason about systems, ask better questions, and understand consequences.
Senior engineers who adapt discover that their experience finally scales. Years spent learning what not to do, which shortcuts backfire, and which invariants matter most become central assets rather than background noise.
The uncomfortable conclusion
AI does not eliminate engineers. It eliminates the ability to hide behind execution.
When software can be built quickly by agents, the remaining differentiator is judgment: deciding what should exist, what must not break, and what must be owned over time. This redefines what teams should reward, how organizations should hire, and how engineers should think about their careers.
The question is no longer whether you can build software.
It is whether you can be trusted to decide.
